Kairos call — analysis (2026-08-21)

Written from the v4 transcript — the first one good enough to analyse. The far end is still one merged channel (Kiti), so every attribution below is inferred from address, content and Lee's journal, and is labelled. Nothing here is audio-verified; load-bearing quotes get listened to before they travel (quotes-require-verbatim-source). Timestamps are transcript positions (h:mm:ss from the start of the recording; the call proper starts ~13:25).

What the transcript settles that the journal left open

1. Robertas's Markdown-vs-SQL line is real, and it is not "replace Markdown". (fact as to content — machine transcript; attribution to Robertas is a strong hypothesis: the same voice says he sent Lee "the video from the Y Combinator founder", calls the tool "džibreinas", and is building his own database copy at 4 a.m.) At 01:25:44–01:26:18: "Yra machine-friendly data ir yra contextual data… contextual data yra visos istorijos md failuose… machine-friendly data reikia kad būtų suindeksuota į duombazę… SQL forma… tada agentai ima visą tą kontekstinę informaciją, pjausto į atominius gabaliukus, sudėlioja, hiperlinkina… super greitai robotams. Tuo tarpu md failai yra super lėtai kvarinami robotams ir tai kainuoja nesvietiškus token kiekius." That is a two-tier claim — keep the narrative in Markdown, index the machine-facing facts in a structured store — which is exactly what the forage personal-agi-under-your-own-power found in Tan's source. The debrief's caution ("no Markdown-to-SQL migration follows") stands, and the debrief's question is answered: he argued for indexing around authored procedures, not for replacing them. What he actually wants is concrete and answerable: how does the War Room absorb change over time — his worked example is a ClickUp project that moved from "started" to "testing, five dev comments" between two weekly reads (01:18:44–01:19:34), and "what's the mechanism" (01:24:05). Lee's answer in the room was "they know their machinery better than we ever will, izi pizi" — true and not an answer. This is the agent-readable acceptance contract the debrief routed, now with its first concrete test case.

2. The legal argument was a real disagreement, and it has a shape. (hypothesis on speakers; fact on positions.) The sequence 00:31:14–00:36:20: one principal (journal: Gitanas) holds that salary + position = personal data, consent required, the law is not ours to reinterpret, and "if some Bronius sues, we lose even with Ieva's cleverest contract"; the other (journal: Robertas) holds "it's the company's data — the company set the number", disagrees with the law itself, and twice reaches for Cyprus ("sprendimas paprastas — kraustomės į Kiprą"; "tikrasis sprendimas — įdarbinti Kipro įmonei"), answered by "per rugsėjį nepadarysim" and "kol šito neturim, šitam ratelyje rizikuojam būti paduoti". Lee's intervention landed (00:35:36–00:36:20): define the red line, we take everything not behind it, "gal net nebus problemos" — and the room accepted it ("jeigu galėsim liniją stumdyti — stumdysim; jei ne — dirbsim su tokia"). That is the staircase the 08-14 analysis asked for, now agreed in principle by the client. Nothing was decided about what is behind the line — that is Ieva's, and she is waiting on us (below).

3. Ieva is not a blocker; she is waiting for two inputs only we can give. (fact — stated three times.) She is drafting the data/processing documentation and asked, through Robertas and Gitanas: (a) which data classes are being fed to the models, and (b) where the processing happens — "ar duomenys siunčiami į Anthropic infrastruktūrą ar modelis veikia Roberto/įmonės serveryje" (00:36:33), with the follow-up "bet į Ameriką nuvažiuos visi duomenys" (00:37:33). The honest answer given in the room — Anthropic processes, says it doesn't train, copies sit on Lee's and Šaras's machines, nothing on Robertas's server yet — is the answer, and it needs to be written down for her, not said once on a call. The far end's own tension line is useful framing: "development-orientated IT pasaulis vs legal pasaulis — legal reikia griežtai sudėlioti ribas, IT sako: fuck ribos, ieškom sprendimų" (01:42:49).

4. A concrete, useful proposal came from the quiet seat. (hypothesis — "Aš turiu vieną pasiūlymą", 01:12:59–01:14:46, no vocative; Paulius by elimination and by the journal's own doubt.) An Excel-style inventory of every dataset fed to Claude — with a column "is this behind the red line?" — so Gitanas/Ieva can mark it, and so MN can see "what did we pump, what's missing, are we duplicating internal analytics". This is the data-accounting layer the legal perimeter needs and the cheapest deliverable on the table. If it was Paulius, the journal's "lightweight filler" read is wrong for this call; either way the idea should be taken and credited to whoever said it, verified on audio first.

5. Two recipient-tested login failures are on the record. (fact.) Robertas: phone login worked once, desktop "kodas ekspairino, siųsk naują — nieko negaunu" (01:06:26–01:07:14), and he asked for credentials by hand ("pagamink man įsijungimą"). Gitanas: "įvedžiau kodą, nieko nedarė, padariau refrešą — išmetė tą raudoną puslapį… kažkas mane nufišino" (01:10:42–01:10:51), preceded by the room joking that Google "finally understood who it's dealing with" and "už HTTPS reikia susimokėti" (01:09:45–01:10:20). A red page after refresh on the login surface is either our OIDC error page or a Chrome Safe Browsing interstitial — those are very different incidents and the transcript cannot tell them apart. This corroborates the 08-21 login incident already in the log and adds a second recipient. Verified historical state, 2026-08-22 22:45 (Google Transparency Report, read in Lee's own Chrome): leematulis.com (apex) was flagged — "Some pages on this site are unsafe… try to trick visitors into sharing personal info or downloading software" (social engineering), last updated Jun 6, 2026; www., login., kairos-war-room. and every other checked subdomain returned clean. Superseding current state, 2026-08-25: a fresh watcher run returned clean host-level status for the apex, login.leematulis.com, and kairos-war-room.leematulis.com. Chrome shows the red Deceptive site ahead interstitial only on flagged URL prefixes, which the public API does not reveal. The exact historical URL and whether Gitanas saw Safe Browsing or the OIDC error surface remain unresolved. Robertas's desktop code path still needs reproduction.

Learnings

The client narrative is already being managed for us — and it constrains what we say. The hive stirred ("avilys sujudo", 00:21:48–00:26:54): some curious, some insecure ("ar mane analizuoja, ar ruošiasi pakeisti"), Ieva's phrase "nežinomybės debesis pakibo virš galvų". Robertas and Ieva agreed the external story: shareholders are building an analytics/transparency system to reduce meetings — "theory of everything" as the self-aware joke — and the asymmetric-opportunity aim stays between the principals; do not proactively talk about it. Every public surface and every conversation with an MN employee must fit that frame. This is new canon for the engagement.

"Parašau" is the wrong verb inside MN. Robertas to Šarūnas (00:28:21–00:29:30): starting a request with "I'll write" is the mistake; call, build rapport, then write the specifics — "tau reikalinga pasitikėjimo pirmoj vietoj, techniniai klausimai paskui" (the machine heard baimės; the sense is trust/relationship). Šarūnas had already done it with Indrė — three more contacts to visit in person. The 08-14 rule "every request names a person" now has its second half: voice first, text second.

Access did not move this week, and the plan changed shape. Lee said it plainly (01:07:45–01:09:45): nothing new came from inside the company; the sprint didn't happen; new approach — one department from the top-three list, end to end, until it works, then the next ("touch it once"). Robertas accepted "skyrius paskui skyrių" as the clearest path but keeps "metu meškeres visur" in parallel, because the blockers are human (one sick, one on holiday). Two tracks again, same as the 08-14 analysis said: unlock runs on their clocks, everything else on ours.

New material did land, from an unexpected door. Bronislovas exported Slack history — 1.6 GB since 2017 — and handed it to Robertas; Šarūnas connected a marketing tool's data today (01:15:02). Neither came through the formal unlock. Worth logging as evidence that the informal route outruns the request list.

Robertas wants in, and can't yet. He deleted two agent setups, is on the third ("nesusitariu su agentais"), downloaded the DB to his own machine and worked till 4 a.m., asks for an onboarding ("grubiai valandos klausimas" — Lee), and says the binding constraint is his time. His stated path: "kalbėk su Lino agentu, išsiaiškink viską, grilink jį, pasiimk geriausius dalykus" — agent-to-agent onboarding, which is precisely the exchange lane Lee described. A one-hour call onboarding is the highest-leverage hour available and he asked for it.

Don't improvise security claims; the room heard them. "Mano kompas yra visiškai safe?" was asked and honestly not answered (00:40:36–00:41:31): copies live on personal Macs, Robertas's server is not up, the "company computer for legal cover" idea was floated and parked. Lee's line "vieno Mac mini klausimas" is true and now has a price tag — it belongs in the Ieva document as the current state, with the dated intent.

Attribution, honestly

Kiti is one channel. Evidence used: direct address ("Šarūnai", "Gitanai", "Robertai", "Linai"), the journal, and content (who owns which server, who sends which video). Confident: Robertas = host voice, Cyprus, GBrain/Tan, own-DB, "parašau" advice, umbrella-contract ask. Probable: Gitanas = personal-data/law position, "per rugsėjį nepadarysim", contracts ("ruošia, paskutiniai klausimai, spausiu"), the red-page login. Šarūnas = Indrė contacts, HR-data remark ("einam link motyvacinės temos — reikės HR datos"), marketing tool connected. Paulius = the Excel inventory proposal (weakest). Every personnel read stays in the vault (debrief rule).

Actions

Lee — his hands only - Write the Ieva note: data classes in use + processing path (Anthropic cloud, no training per terms; local copies on two Macs; Robertas's server pending) + the red-line request in her terms. One page, Lithuanian. She asked; it is owed. - Onboard Robertas — one hour, on a call, his Claude or Codex, the agent channel. He asked twice. - [x] Apply the Slack export intake safety floor before message processing. Recipient verification on 2026-08-24 found a readable 1,532,694,359-byte archive with all 36,247 manifested files intact. Classification: restricted MN internal; personal-data-heavy. The structural map covers 237 channels plus one file conversation, 292 profiles, and 36,240 dated JSON files; no DM/private-channel manifest files are present. Ro and Gitanas directly approved Kairos to analyze MN material, and the archive was supplied for that purpose; internal read-only analysis proceeds without another Lee permission gate. Full receipt: Metis Slack export delivery report — 2026-08-24. - Listen to 01:12:59 (the inventory proposal) and 00:34:04–00:34:55 (Cyprus / "Bronius") before either is quoted anywhere.

System side - Data-accounting sheet (the Excel proposal, built as a page): every dataset fed to the models · source · date · fields · red-line status (Ieva/Gitanas mark) · used in which finding. Derive, don't hand-type (guard the seam truth-guard rule). This is stage one of the lawful-perimeter programme and it needs no legal research to start. - Login incident, second recipient: check Safe Browsing status for the Kairos hosts; reproduce the desktop code-expiry path Robertas hit; both into the 08-21 incident record. - Agent-readable contract, first test case: the ClickUp project-state-delta example from 01:18:44 becomes the acceptance fixture — can an agent answer "what changed on project X since last week" from the War Room without guessing? - Put this analysis + the transcript on the War Room shelf next to the 08-21 debrief (state lane).
